Why Oily Skin Is Often Dry Underneath

Oily skin isn't simply "too much oil." How much sebum you make is mostly set by hormones — and stripping it wears down the barrier that keeps skin in balance.

When skin starts to shine, most of us reach for ways to take the oil off. A stronger cleanser. One more wash. A toner that promises to cut the grease. Oily skin reads as too much of something, so the instinct is to strip it back.

But look closely at skin that runs oily, and the layer underneath is often parched. Shine and tightness, on the same face. The real reason skin makes so much oil usually points somewhere other than the surface you keep wiping.

Where oil comes from — mostly your hormones

Sebaceous glands run largely on androgen signals. In people whose skin cannot respond to androgens, sebum production is essentially absent — a clear sign of how much the amount of oil is set by hormones, genetics, and age (Imperato-McGinley et al., 1993).

Temperature adds to it. Sebum output tends to rise as skin warms, so looking shinier in heat or humidity is ordinary. The takeaway: however many times you wash, you don't change the total your glands make by much. It runs close to a setting you were born with.

What "oily but tight" actually means

So why does oily skin so often feel dry? The answer sits with the skin barrier, not the oil. Acne-prone skin has long been shown to hold water less well — a weaker barrier (Yamamoto et al., 1995).

Larger, recent work points the same way. People with acne measured higher on both transepidermal water loss (TEWL) and sebum than those without (Sukanjanapong et al., 2024). When the barrier loosens, water escapes from underneath while oil sits on top — oily on the surface, dry below. Skin that shines and feels tight at once isn't drowning in oil. It is struggling to hold water.

These were snapshots in time, so they can't prove that dryness drives oil. What they show clearly is that the two move together.

The cycle that stripping deepens

Visible oil makes us wash harder and more often. But harsh surfactants and high-pH cleansers strip skin proteins and lipids together, leaving tightness, dryness, barrier damage, and irritation (Ananthapadmanabhan et al., 2004). Washing more doesn't lower how much oil you make. It thins the barrier that was protecting you.

So the "oily but dry" state worsens, and a thinner barrier collects more irritation. Fighting the oil and protecting the barrier tend to pull in opposite directions. The same skin settles more easily over a gentle, slightly acidic wash.

Often it's quality, not quantity

More oil isn't a problem in itself. What tracks with breakouts is less the amount than the makeup of the oil. As sebum flows faster, the share of linoleic acid — an essential fatty acid that helps keep the lining of the pore smooth — drops in proportion (Stewart et al., 1986).

A pore lining low in linoleic acid tends to thicken with dead cells, and that has been proposed as a step toward clogging. So "a lot of oil" reads less like a warning to strip and more like a request to smooth the grain.

So: balance before attack

Faced with oily skin, we ask how to make less of it. But the amount is largely fixed, and the part we can actually assist lies elsewhere — the grain of the barrier, the strength of the wash, and the balance of the oil.

Support the barrier instead of erasing the oil, pare back instead of piling on, and skin tends to find its own rhythm. The mechanism that restores that balance is already in the skin. The work is mostly to stop standing in its way.

I live in Korea, and for years I tried to force oily skin into line with stronger and stronger measures — a procedure to burn back the sebaceous glands, and products at concentrations not sold here that I imported myself. Each time, the oil and the breakouts quieted for a moment. Then new ones rose through a barrier I had worn down. Only after a long detour did I stop attacking the oil and start supporting the barrier.

One step for today

There's no need to change everything at once. It's easier to pare back one thing.

  • This week, swap your most stripping wash for a gentle, slightly acidic one.
  • Rather than skip moisturiser because you shine, let a light barrier cream — ceramides, for instance — ease the dryness underneath.
  • Set down one product that tightens and strips, then watch how the grain of your oil shifts over two weeks.

Before you wipe the oil away one more time, it's worth pausing to ask: was what I just did to my skin an attack, or a hand?

FAQ

My skin is oily — should I wash several times a day?
The amount of oil you make won't drop much with more washing. Washing often and hard tends to thin the barrier, which can deepen the dryness underneath and add irritation. A gentle, slightly acidic wash morning and night is usually enough.
I have oily skin — won't moisturiser make me shinier?
Surface shine (oil) and dehydration (lack of water) are different problems. A light barrier moisturiser holds water in rather than adding grease, so it tends to steady the "oily but dry" state rather than worsen it.
Does this play out differently for different skin or climates?
The principle holds across skin types, but the dial moves. Genuinely oily skin often does well with a lighter, gel-textured barrier cream; combination or drier skin usually wants richer support. In dry or heated air the dryness underneath shows up faster, while in humid heat the surface shine leads — in both, gentle cleansing and a supported barrier matter more than stripping.
