Every change of season, the same thing happens. You moisturize more often, more carefully — and by afternoon your skin tightens again. The usual move is to reach for a richer cream.
But if you moisturize and your skin still feels dry, the question usually isn't how much you apply. It's why the water won't stay. Here are four reasons a moisturizer underperforms, and what to change.
1. Your moisturizer is only doing half the job
Moisturizing is really three different jobs.
Humectants draw water in — hyaluronic acid, glycerin, panthenol.
Emollients smooth the gaps between cells — squalane, ceramides, fatty acids, cholesterol.
Occlusives seal it under a film — petrolatum, mineral oil, beeswax.
A light, humectant-only product can backfire: in dry air it draws water up and lets it evaporate (Purnamawati et al., 2017). Pulling water in and holding it there are two different jobs. One without the other is half the work.
Worth a look: does your moisturizer list only humectants, or does it also hold water in — ceramides, squalane?
2. The cup may have a hole in it
Pour all you like — if the cup has a hole near the base, it empties fast. Skin works the same way. Transepidermal water loss (TEWL) is the measure of water leaving the skin through its surface (Kottner et al., 2013). When the barrier is damaged, that loss speeds up, and more water escapes than you put in.
So before adding more moisturizer, the order is to seal the hole first. (More on TEWL in our piece on where the water goes.)

3. Timing and environment are off
Timing — Apply to skin that has already dried, and the surface water is gone; there's little left to hold. Within two minutes of cleansing, while skin is still damp, works better.
Environment — When indoor humidity drops below 30% in dry seasons, the same moisturizer feels less effective. Keeping it around 40–60% helps.
4. You may be washing and stripping too much
A strong cleanser, or washing more than three times a day, rinses away the skin's surface lipids. The higher a cleanser's pH sits above skin's own (mildly acidic, pH 4.5–5.5), the more it costs.
Hot water loosens the skin's lipid structure and drives water loss. Lukewarm — around 32–34°C — is gentler (Herrero-Fernandez et al., 2022).
Daily acids (AHA/BHA) or physical scrubs thin the outer layer, so it holds less water to begin with.
Often, one hand adds moisture while the other pares it away.

Moisturizing is about keeping, not filling
When skin stays dry, the usual question is what more to apply. Read against the four reasons above, it turns over on its own — what is keeping the water from staying?
Skin is born holding water and repairing itself. Dryness is rarely a missing ingredient; more often it's that natural function losing its rhythm. The answer, then, is seldom a heavier cream — it's helping the barrier do its own work again.
The same tub of cream vanishes without a trace in a leaking cup, and lingers on skin that has found its rhythm. So the more useful question isn't how many layers you stacked today, but whether the skin can hold that water on its own.
In dry seasons the instinct is to add. But there is a point where more makes it worse. Paring back one or two stressors can work faster than adding a product.
A few things to try today
- Read your moisturizer's label once. Does it pair a humectant with something that holds water in — ceramides, squalane?
- Try applying within two minutes of cleansing, while skin is still damp.
- For this week, pare back just one — hot-water washing or exfoliation. It's worth watching how skin settles into the space you leave.
A moisturizer whose lipids echo skin's own ratio — ceramides, cholesterol, and fatty acids at roughly 3:1:1 — is known to support barrier recovery (Zettersten et al., 1997). One thing to weigh when you choose.
Before you empty another tub, it's worth a pause: was today's gesture about filling skin with water, or helping it keep its own?
