Vitamin C and retinol aren't a disaster together. The problem is layering them at the same time, which pulls each away from the conditions it needs and stacks irritation. Your skin isn't damaged so much as each active works less well, and the barrier gets tired. So the answer isn't to fear them — it's to split them by time: vitamin C in the morning, retinol at night.
"You can't mix them" has been repeated for years. But the real reason is pH and irritation, not chemical incompatibility. Once you see why, you don't have to give either one up.

Why layering them clashes — they want different pH
The most common form of vitamin C, L-ascorbic acid, only absorbs well at a fairly low pH — below 3.5 (Pinnell, 2001). Your skin's own surface sits at a mildly acidic pH of about 4.7 (Lambers, 2006). Retinol, meanwhile, tends to stay stable at a higher, mildly-acidic-to-neutral pH. One wants strong acidity, the other doesn't — layer them at once and neither gets its conditions.
What "backfires" really means — less benefit, a tired barrier
Your skin isn't being destroyed. Three things happen instead. First, each active drifts from its ideal pH and works less well. Second, vitamin C oxidizes easily in air and light to begin with (Telang, 2013), and an unstable environment speeds that up. Third, stacking two strong actives at once tires the barrier, which shows up as redness or stinging. A shaky barrier puts the results you wanted further away, not closer.
So what to do — split them by time
The simplest answer is timing. Vitamin C in the morning (antioxidant support against daytime UV), retinol at night (renewal while you sleep). Split by time, each works in its own conditions, and the irritation doesn't stack.
If you really want them together, vitamin C derivatives that don't need a low pH are one option. Absorption varies by form, so it's worth reading what a product actually contains.
The point — it's not the number, it's the pairing
The issue isn't "too many products." It's putting things that don't suit each other in the same moment. So the move isn't to fearfully strip everything back — it's to arrange each active where its conditions fit. Two well-separated times, or one well-formulated bottle, beats several layers piled on without thought.
